Leading people through change
How the leader of a globally distributed team ensured its operating-model transformation was a success.

The challenge
Three years ago the leader of a 25-person team of subject-matter experts, situated across locations and countries, initiated a transformation journey to evolve its operating model.
The team lead wanted to base decisions on data - to provide optimal support during the transition and track transformation progress over time. The core difficulty was determining which metrics and insights would best illuminate the change experience and guide supportive interventions.
The approach & outcome
We developed survey instruments that measured key transformation indicators and explored team-member experiences. Initial and periodic follow-up surveys tracked core metrics throughout the multi-year journey.
This methodology revealed transformation-lever status, team sentiment, and the underlying reasons for responses across different groups. Leadership used these layered insights to inform targeted interventions.
By establishing a baseline understanding of the team's starting point, leaders quantified the gap their changes needed to address across business metrics, sentiment, and organisational-structure perceptions. Tracking these connected factors over time enabled evidence-based decision-making and course corrections.
The client impact
- Clear baseline understanding of team standing and necessary improvement areas
- Honest, trust-building conversations informed by open responses, healthy listening and collaborative resolution
- Ability to customise responses accounting for distinct experiences across roles and sub-teams
